"Break it into smaller steps" is the most common productivity advice and the least explained. Here's the method we use, with three worked examples.
The method: outcome → milestones → actions
- Outcome: what's true when you're done? ("Run 10K without stopping.")
- Milestones: 3 to 6 checkpoints that prove you're on track. ("Run 2K non-stop", "5K non-stop", "8K non-stop", "10K".)
- Actions: for the current milestone only, list actions that start with a verb, take under 60 minutes and have a clear finish line.
Only plan actions for the current milestone. Planning month four in detail is procrastination in disguise.
Example 1: fitness
Goal: run 10K. Milestone 1: run 2K non-stop. Actions: "Walk-run 20 minutes: 1 min run, 2 min walk (done: 20 min logged)", "Buy running shoes that fit (done: receipt)", "Pick three fixed run slots this week (done: in calendar)".
Example 2: business
Goal: first 10 paying customers. Milestone 1: a landing page that explains the offer. Actions: "Write five headline options describing the customer's result (15 min)", "List the three objections customers raise (10 min)", "Draft the pricing section (30 min)".
Example 3: learning
Goal: conversational Spanish. Milestone 1: introduce yourself for one minute. Actions: "Learn the 20 words for my job and family (20 min)", "Record a 30-second intro on my phone (10 min)".
The shortcut
Doing this by hand works, but it takes energy right when your motivation is highest and your patience lowest. ActionOS, the #1 productivity app for goals, does it in about a minute: type the goal, and its AI builds the milestones and actions from your Action Profile (your time, energy and accountability style). Each action already has a verb, a time estimate and a definition of done.
Then Focus mode helps you do them, and adaptive replanning reshapes the plan when life happens. Try it free on your biggest goal.
